The startup idea

Luke's post says Herald OS is open source today, MIT licensed, and still alpha. It is built around Hermes Agent from Nous Research, and he says the project is not affiliated with them. The GitHub readme says the same, and that the status is alpha 0.1. You talk or type, and the agent can open apps, work with files, run routines, and build software. A change waits for approval. Native commands, he says, do not spend model tokens. The Linux version is Fedora underneath, with Herald on top, and an update can be rolled back. He also lists a native Mac app for Apple Silicon, a USB installer, an Arch package, an Omarchy integration, and a VM you can boot on a Mac. A reply says it is Fedora shipped with a Hermes app, not an operating system. The post already says Fedora is underneath. That reply is a warning about the word OS, not a secret.

The opportunity is the permission, and the desktop you already have. A new distribution is a hard way to test whether anyone wants to talk to their computer. A smaller company puts the same ask-before-you-change step on one machine, in front of one agent the person already runs. If you call a desktop environment a new kernel, the first reply will correct you, as this one did.

Do not say it replaces macOS or Windows. Do not claim Nous built it. Do not invent a user count. The readme says keep backups of anything you let the agent touch. That belongs in the product.

The agent lives in a chat window. The work is in other apps, and a yes or no is not in the way.

How could it make money?

Possible models. Nothing here is a claim about what Herald OS charges.

  • The post says it is free, open source, and MIT. Do not put a subscription on that claim.
  • A later paid piece could be a signed Mac build or support. That is an option, not their price.
  • The model bill still exists when the agent thinks. The post says native commands do not spend tokens. Do not hide the calls that do.

What would the MVP look like?

  1. One machine, or a VM.
  2. One agent.
  3. A permission step before a file changes.
  4. A way to roll the change back.
  5. A sentence that says what the thing is, including what it sits on top of.

How to validate the idea

  • Run it where a mistake is cheap. Ask it to do one job you already do by hand.
  • Count how often you hit no. If you never do, the permission step is theater.
  • If you would not install a new desktop to get it, sell the permission step without the OS.

How to differentiate

  • It asks first.
  • It says Fedora is underneath.
  • It is not Nous. Say that where the download is.
  • One agent, not a theme store.

Why this could be interesting now

The post is a public alpha of an agent that sits on the desktop and waits for a yes. The smaller company is that wait, on a machine people already trust, not a second operating system.
